The Palanor pilot engagement

How a six-week pilot works — what we configure, what you walk away with, and how the engagement converts to a continuing subscription.

Updated 2026-05-17

The Palanor pilot is a six-week, fixed-price engagement that ends in one of two places: a continuing partnership, or a clean exit with everything you built.

The full proposal lives at palanor.com/pilot-proposal — this article is the inside view of how the engagement runs, written for stewards who have signed and want to know what to expect.

Week 1 — Calibration

A working session with your leadership team — ninety minutes is typical — encodes your business profile into Palanor. Industry. Business model. Strategic priorities. Risk surface. Numen is configured against the encoding and the platform begins reading the world through your lens. Three Schemas from the Palanor catalog are adopted and tuned to your organization. Thirty to fifty priority signals are weighted to your strategic posture.

By end of week 1, your dashboard is yours — not generic.

Week 2 — Your first scenario

We author your first scenario together via Lattice Canvas, the proprietary signal-mapping canvas. You bring the thesis; we shape the graph together. Probability scoring goes live; the four-board scenario detail page generates from the topology you built.

One scenario, active, scored, narrated.

Week 3 — Second scenario and Schema customization

Your second scenario is authored your way — either Guided, where Numen interviews you and proposes the structure, or Builder, where every field is in your hand. The three adopted Schemas get per-indicator priority overrides via the inline tuners on each Schema's detail page. Context News is configured to deliver daily briefs to three to five named stakeholders.

Two scenarios scored, three Schemas tuned, Context News emailing your leadership team daily.

Week 4 — Your Quarterly Briefing

The deliverable that earns the engagement. Numen drafts a written read of the twelve Palanor Indices, your adopted Schema stage readings, your active scenarios with probability trajectories, and the leading actions Palanor would recommend. Tim reviews and edits before delivery.

You receive a PDF plus a permanent link. The link is the artifact you share upward — your board, your investors, your LP base.

Week 5 — Council session

Ninety minutes with Tim. The session walks your leadership through every platform read — Indices, Schemas, Scenarios, Lattice Canvas — then we pressure-test one strategic decision you are currently facing using Palanor as the instrument. A Numen-voice memo follows within forty-eight hours.

This is the most-referenced artifact for months after a pilot.

Week 6 — Continuation

A structured conversation about what is next. You choose: a Watcher subscription at $30K per year, a Steward subscription at $75K per year, a Council partnership at $250K per year, or a clean exit with everything you built. The pilot investment credits fifty percent toward the first year if you sign within thirty days of pilot end.

The artifacts carry forward into the subscription. Your briefing, your scenarios, your scoring history — all of it.

What you keep

Continue or not, the work is yours.

  • Your Quarterly Briefing — PDF and permanent link
  • Two custom scenarios — scored, narrated, with leading actions defined
  • Three tuned Schemas — interpretive frameworks scored against your signals
  • Your signal lattice — thirty to fifty signals weighted to your strategic surface
  • The Council session memo
  • Numen, configured to your business profile

Pricing

Thirty-five thousand dollars for the six weeks. Ten-thousand methodology fee paid up front; twenty-five-thousand engagement fee paid fifty percent at start, fifty percent at Quarterly Briefing delivery.

Who the pilot is for

Organizations with $50M to $1B in annual revenue. A named executive sponsor. A quarterly reporting cadence. A strategic question that does not yet have a defensible answer.

If you are a PE operating partner pressure-testing a thesis across a portfolio, a CFO bracing for capital markets shifts, a family office reading the long horizon, or a board carrying generational responsibility — the engagement is built for you.
